Diagnose the handover

Why your leads are not converting: find the break before buying more traffic

Diagnose where enquiries stall, from unclear ads and unsuitable leads to missed follow-up, weak proposals and inconsistent reporting.

The short answer

When leads are not turning into customers, inspect each step between the advert and the sale. The useful question is where suitable people stop progressing, and what the evidence says about why.

  • Locate the first weak step: enquiry, contact, qualification, appointment, proposal or sale.
  • Review the original advert and customer expectations alongside sales notes.
  • Change one clear cause at a time and allow enough time for the sales cycle to finish.

Replace one conversion rate with a short sequence

Start with a consistent group of enquiries received during a defined period. Count how many were reached, suitable, booked, attended, quoted and won, using only stages that apply to your business. A mobile mechanic may move directly from a call to a booking; a commercial fit-out business may need a site visit and several proposal discussions.

Write the denominator beside each percentage. Appointments attended divided by appointments booked answers a different question from customers won divided by all enquiries. Keep recent opportunities that are still being assessed separate from completed outcomes, otherwise a longer sales cycle can look like a sudden performance collapse.

Check what the customer thought they were requesting

Read the ad, landing page, form and confirmation as one journey. A message about affordable ongoing support can attract the wrong expectation if the next step is a substantial one-off project. A quote request should not unexpectedly become a lengthy consultation application. These are positioning questions before they are audience questions.

Ask the team what surprised prospects during the first conversation. Repeated surprise about the service, geographic coverage, process or scope is a useful clue. Review actual examples before rewriting everything. One unhappy caller is a case to investigate; a recurring mismatch is a stronger basis for changing the campaign.

Make sure the enquiry reaches a person who can act

Test the handover with an authorised test enquiry. Confirm that the submission is stored, assigned and visible to the responsible team member. Check the customer confirmation too. A successful form message does not prove an internal notification arrived or that anyone owns the next action.

Compare receipt time, first attempt and successful contact. Use your actual operating hours and the customer’s preferences rather than inventing a universal response-time target. For Australian businesses working nationally, account for time zones. Record missed attempts distinctly from conversations so a busy activity log does not imply customers have been reached.

  • Give each enquiry a named owner and a visible next action.
  • Check weekend, leave and overflow coverage against the promises on the page.
  • Preserve the service requested and original campaign context in the handover.

If suitable people attend, inspect the offer and proposal

When suitable prospects attend but rarely proceed, review the conversation and proposal before blaming the source. Does the proposal answer the problem they described? Is the scope understandable? Are responsibilities, exclusions and the next decision clear? A polished document can still leave the buyer unable to compare options.

For a service business, lost reasons such as price, delayed project, missing capability and no decision point to different actions. Record the customer’s stated reason where available, and label your interpretation as an interpretation. Do not automatically call every unanswered proposal a price objection or every lost quote a poor lead.

Choose the smallest test that addresses the evidence

If enquiries consistently ask for a service you do not provide, clarify the ad and page. If suitable enquiries wait unassigned, repair routing. If people book but misunderstand the meeting, rewrite the booking explanation. Keep the other major variables reasonably stable so the result has a useful interpretation.

Record the change date, affected campaign and outcome you expect to improve. Review a comparable group after the relevant sales cycle, with volume and seasonal limits stated. Demandify can scope the advertising and website parts of this work; sales follow-up responsibilities and any CRM connection should be agreed explicitly.

Common questions

Should I pause my ads if no leads have become customers?

Check tracking, spend limits, enquiry quality and how long your sales process normally takes. A broken form or unstaffed handover needs immediate attention. A small group of open opportunities does not yet establish a reliable sales result.

Does a low cost per lead mean the campaign is working?

It shows the cost of the event being counted. Assess contactability, suitability and eventual customers as well, using consistent definitions and a complete enough period to make the comparison useful.

How should we report opportunities that are still open?

Keep open opportunities distinct from won, lost and unsuitable records, with an as-of date. Compare groups that have had a reasonable opportunity to progress through your actual sales process. An enquiry still waiting for a scheduled meeting is not the same outcome as a customer declining a proposal.
